The Launch-Week Blueprint: Designing a Lean Discord Server
Objective: Given a coworking brand that wants to replace fragmented city-level WhatsApp groups with a single Discord server, design a lean 6-10 channel launch structure with role gating and a 3-bot plan, matching the lesson's starter architecture.
You're the community lead at Awfis Space Solutions, the Nasdaq-adjacent Indian coworking chain (200+ centres, 135,000+ seats) that IPO'd in 2024. Every city runs its own informal WhatsApp group; leadership wants one official Discord server before the next city launch.
Design the launch-week category and channel structure, define the role ladder, and name the three bots the server needs before day one, staying inside a 6-10 channel lean-launch limit.
Before you start
What you'll need
Free path (everything below is enough to finish)
Free, shareable, and lets non-technical stakeholders sign off before any channel is created
The process
1 step
Step 01 of 01
The lesson's starter structure uses three categories (Start Here, Brand Core, Community), 6-10 channels total, a role ladder that unlocks access as members engage, and three non-negotiable bots: verification, role-assignment, and moderation.
Awfis has 200+ centres, dozens of enterprise accounts, and members who want city-specific chat plus company-wide announcements. Design a launch structure that stays lean without losing the city-level use case.
Procedure
- List the three starter categories: Start Here, Brand Core, Community
- Under Start Here, add #welcome, #rules, #get-roles (public, no gate)
- Under Brand Core, add #announcements, #product-updates (company-wide, @Member gate)
- Under Community, add #general-chat, #introductions, plus one #city-{name} channel per active city, capped so total channels stay at or under 10
- Assign the verification bot to gate #general-chat behind a rules-agreement click
- Assign the role-assignment bot to let members self-select their city via reaction menu
- Assign the moderation bot to auto-flag spam links and banned words across all channels
AWFIS COMMUNITY SERVER, launch structure (9 channels) START HERE #welcome (public) #rules (public) #get-roles (public, role-assignment bot menu) BRAND CORE (@Member gate, verification bot) #announcements #product-updates COMMUNITY (@Member gate) #general-chat #introductions #city-bengaluru #city-delhi-ncr BOTS: Carl-bot (verification + moderation), a reaction-role bot (city + interest self-select)
Healthy
9 channels covering onboarding, company updates, and city chat, every channel gated by a bot, not a human moderator manually approving joins.
Unhealthy
One #city-{name} channel per every one of Awfis's 200+ centres created on day one, most sitting empty before any member exists there.
What this means
Lean at launch means only the cities with enough members to sustain a conversation get their own channel; the rest share #general-chat until usage justifies a split.
So what do I do about it?
| Symptom | Action | Effort |
|---|---|---|
| Leadership wants a channel for every city immediately | Launch with 2-3 highest-membership cities only, add more once each hits a real weekly-active threshold | 30 min |
Final deliverable
A launch-week Discord server blueprint for Awfis (2-3 categories, at most 10 channels, a role ladder, and a named 3-bot plan) ready to build directly in Discord.

Chewy, pet-parent community server (excerpt) START HERE #welcome #rules #get-roles BRAND CORE #announcements #new-arrivals COMMUNITY #general-chat #pet-photos #vet-questions BOTS: verification bot gates #general-chat; role bot sorts members by pet type (dog/cat/other); moderation bot flags spam links.
Success criteria
You're done when you can:
- Total channel count is between 6 and 10 at launch
- Every channel has an explicit role gate or is marked public
- All three required bot roles (verification, role-assignment, moderation) are named and assigned
