Build a Pilot Scorecard: Oversight and Real ROI for a Regulated-Industry AI Tool
Objective: Build a two-part pilot evaluation asset, a human-oversight and data-security checklist, plus a true-ROI calculator, for piloting an AI-native content tool at a healthcare company where data privacy is a hard constraint.
Yatharth Hospital & Trauma Care Services wants to pilot Jasper to draft patient-facing city-page content faster. Before anyone touches patient data or publishes AI-drafted health content, you need to decide how much human review it needs and whether the math actually works.
Build the two artifacts the lesson's framework calls for: a security/oversight checklist, and an ROI calculator that accounts for review time, not just drafting time.
Before you start
What you'll need
Free path (everything below is enough to finish)
Free, shareable, and enough for a 20-page pilot's math without needing a BI tool
Paid upgrades (optional, faster/deeper)
The checklist and ROI calculator are free to build regardless of which tool you pilot; only the content tool itself (Jasper or a competitor) is a paid line in the final ROI math.
Purpose-built for marketing content generation with brand-voice controls, the actual subject of the pilot
No access? Any AI-native content tool the checklist and ROI math can be re-run against
The process
2 steps
Step 01 of 02
Higher automation means higher brand and compliance risk. Patient-facing health content needs a human review step before publishing, unlike a fully-automated internal analytics tool, and a healthcare company additionally needs a written answer on where patient-adjacent data goes and whether the vendor trains on it.
What has to be true before a single AI-drafted patient page can be published without incident?
Procedure
- List every stage of the content pipeline: brief, AI draft, medical accuracy review, legal/compliance review, publish
- Mark which stages require a human sign-off for this use case (health content is never zero-review, per the lesson's rule)
- Add a security column: SOC 2 Type II certified? Data encrypted in transit and at rest? Trains on customer data? Data retention period? Can data be deleted on request?
- Get Jasper's written answers to each security question, do not proceed on a verbal assurance
- Flag any 'no' or 'unknown' answer as a blocker, not a caveat, before the pilot starts
OVERSIGHT & SECURITY CHECKLIST, Yatharth Hospital pilot: AI-drafted city-page content PIPELINE SIGN-OFFS Brief -> AI draft (Jasper, no review needed) -> Medical accuracy review (required, clinical staff) -> Legal/compliance review (required, patient-safety claims) -> Publish SECURITY SOC 2 Type II certified: Yes (vendor documentation attached) Data encrypted in transit/at rest: Yes Trains on customer data: No, per written vendor policy Data retention: 90 days, deletable on request: Yes Blockers found: None, pilot cleared to proceed with 2 mandatory review stages
Healthy
Every patient-facing content stage has a named human reviewer before publish, and every security question has a written, not verbal, answer.
Unhealthy
Approving the pilot because 'Jasper is a reputable company' without a written data-training and retention policy on file.
What this means
For a regulated industry, the checklist is the pilot's actual gatekeeper, not the tool's marketing claims.
So what do I do about it?
| Symptom | Action | Effort |
|---|---|---|
| Vendor won't confirm in writing whether it trains models on customer data | Treat as a hard blocker for this pilot, do not proceed until you have it in writing | 30 min |
Step 02 of 02
Time saved is not ROI. A tool is only ROI-positive if it saves time AND holds or improves output quality AND costs less than the fully-loaded team time it replaces, including the review time the human-in-the-loop step above just added.
After adding the mandatory review stages, does the math on this pilot still work?
Procedure
- List the fully-loaded hourly cost of the content team's writer and the clinical/legal reviewers
- Estimate hours saved on drafting with AI vs. the current manual process, per page
- Estimate the added review hours from step 1's mandatory sign-offs, per page
- Net hours saved = drafting hours saved minus added review hours
- ROI = (net hours saved x blended hourly cost) minus the monthly tool cost
- Only call it ROI-positive if the number is positive AND output quality held or improved in the pilot sample
ROI CALCULATOR, Yatharth Hospital, 20-page city-page pilot Drafting time saved: 3.5 hrs/page x 20 pages = 70 hrs Added clinical + legal review time: 1.5 hrs/page x 20 pages = 30 hrs Net hours saved: 40 hrs Blended team cost: $45/hr fully loaded Value of net hours saved: 40 x $45 = $1,800 Jasper monthly cost (team tier): $500 Net ROI this pilot: $1,300 positive, plus quality held (0 clinical-accuracy corrections needed on final drafts vs. 2 in the manual baseline) Verdict: ROI-positive, proceed past pilot with the 2-stage review process kept in place
Healthy
The ROI calculation subtracts the review hours the checklist just added, not just the raw drafting time saved.
Unhealthy
Reporting '70 hours saved' as the headline number without netting out the 30 hours of new mandatory review time.
What this means
In a regulated pilot, the oversight checklist and the ROI calculator are not separate exercises, the first changes the input to the second.
So what do I do about it?
| Symptom | Action | Effort |
|---|---|---|
| Net ROI comes out negative once review hours are counted | Don't kill the pilot yet, first check if a lighter review tier (spot-check vs. full review) is safe for lower-risk page types | 30 min |
Final deliverable
A two-tab Google Sheet: an oversight & security checklist with a clear pilot-blocker verdict, and an ROI calculator that nets out added review time against drafting time saved.
See a reference example
ROI CALCULATOR, Concord Biotech, 15-page technical documentation pilot (excerpt) Drafting time saved: 4 hrs/page x 15 = 60 hrs Added regulatory review time: 2 hrs/page x 15 = 30 hrs Net hours saved: 30 hrs Blended cost: $60/hr Value: $1,800 minus $500 tool cost = $1,300 net ROI, quality held at 0 regulatory corrections Verdict: ROI-positive
Success criteria
You're done when you can:
- Checklist covers every content-pipeline stage and every required security question, with a written, not assumed, answer for each
- ROI calculation explicitly nets added review hours against drafting hours saved, not just raw time saved
- Final verdict states clearly whether the pilot is ROI-positive and whether output quality held
