The 30-Day Launch Audit: Diagnosing a Stalled HubSpot Free CRM Setup

YETI Holdings

Objective: Given a synthetic snapshot of a free-tier HubSpot portal three weeks into setup, apply the lesson's Week 1-4 sequence to diagnose exactly which step was skipped and why the workflow is producing zero leads.

You're the marketing coordinator at YETI Holdings, the Austin-based outdoor gear and coolers company, three weeks into rolling out a free HubSpot CRM for a new wholesale-dealer referral program.

Read the portal snapshot below, match what exists against the lesson's Week 1-4 sequence, and name the single missing step that explains the zero leads.

The process

1 step

Step 01 of 01

Sequencing HubSpot setup before turning on automation

The lesson's 30-day plan is deliberately ordered: Foundation, then Capture, then Connect, then Measure. Automation before content is the single most common beginner mistake it warns against.

Week 3 snapshot below. The welcome workflow is live and firing correctly. Zero contacts have entered it in 11 days. What's actually broken?

HubSpot CRM— Portal Admin > Automation > Workflows, cross-referenced against Marketing > Landing Pages.

Procedure

  1. Open the workflow: enrollment trigger is 'contact fills form X', 0 enrollments logged
  2. Open Landing Pages: one page exists, titled 'Dealer Program', published, 4 views total in 11 days
  3. Check the page for a lead magnet or reason to fill the form: none present, only a 'Contact Us' field with no offer
  4. Check Week 1 items: Gmail connected yes, pipeline built yes, contacts imported yes
  5. Check Week 2 items: landing page exists but has no content asset attached, no promotion channel used
Sample output
PORTAL SNAPSHOT, Day 21

Week 1 (Foundation): COMPLETE
  - Gmail connected, 340 contacts imported, 1 deal pipeline built

Week 2 (Capture): PARTIAL
  - Landing page 'Dealer Program' live, 4 views, 0 form fills
  - Welcome workflow built and active, 0 enrollments
  - No lead magnet or downloadable asset attached to the page
  - Page never shared anywhere (no email, no social post, no link in bio)

Week 3 (Connect): NOT STARTED
Week 4 (Measure): NOT STARTED

Healthy

A landing page offering something a dealer actually wants (a margin calculator, a stocking guide), promoted through at least one channel, feeding real enrollments.

Unhealthy

A live workflow with a perfect automation logic sitting on top of a page with nothing to offer and no traffic driving to it.

What this means

The workflow isn't broken. There's nothing upstream of it: no lead magnet, no promotion. Automation was built before Week 2's Capture step was actually finished.

So what do I do about it?

Final deliverable

A one-paragraph diagnosis naming the exact missing step in the Week 1-4 sequence, plus the two fastest fixes.

Sample output
Diagnosis, Care.com Dealer Referral Portal

The welcome workflow is correctly built and active, but it has zero enrollments because nothing upstream feeds it. The landing page has no lead magnet, no reason for a visitor to trade their email, and has never been shared through email, social, or a partner channel. This is a Week 2 (Capture) gap, not a Week 3 (Connect) or automation problem. Fix: attach a real offer to the page, then share it in the next partner newsletter before touching the workflow logic again.

Success criteria

You're done when you can:

  • Correctly identifies that Week 2 (Capture), not the workflow itself, is where the sequence broke
  • Names both the missing lead magnet and the missing promotion as separate gaps
