Build the Asset: A 3-Email Welcome Workflow in HubSpot

Stitch Fix

Objective: Design a 3-email, 10-day welcome workflow that follows the lesson's 'value before pitch' rule, using HubSpot's free-tier Workflows and Marketing Email tools.

You're the growth marketer at Stitch Fix, the personalized apparel and styling company, building the first automated sequence for people who just took the style quiz.

Write the trigger, timing, and one-line content brief for all 3 emails, then map the workflow logic in HubSpot's builder.

Before you start

What you'll need

Free path (everything below is enough to finish)

FreemiumBuild the workflow, write and schedule the 3 emails

Free tier includes basic workflows and 2,000 email sends a month, enough for this build

FreemiumConfirm the form submission trigger fires against a real contact record

Workflows read off the same free CRM contact record the form writes to

The process

1 step

Step 01 of 01

Sequencing value before the pitch in an automated workflow

The lesson's inbound mechanics: give value first (helpful content), earn trust, then pitch. Its Week 2 plan calls for '3 emails over 10 days that deliver value before pitching.'

A style-quiz taker just became a lead. What should email 1, 2, and 3 each do, and on what day should each send?

HubSpot Marketing Hub— Marketing > Automation > Workflows > Create workflow > Contact-based, trigger 'Form submission: Style Quiz'.

Procedure

  1. Set enrollment trigger: form submission = Style Quiz
  2. Email 1 (Day 0): deliver the quiz result, pure value, no product pitch
  3. Delay 3 days
  4. Email 2 (Day 3): a styling tip tied to their quiz result, still no hard pitch
  5. Delay 7 days
  6. Email 3 (Day 10): soft pitch, first Fix box offer with a specific incentive
  7. Add a branch: if they open Email 2 but don't click, send a lighter-touch version of Email 3
Sample output
WORKFLOW: Style Quiz Welcome Series
Trigger: Form submission = 'Style Quiz'

Day 0 Email 1: 'Your Style Profile Results' (value, zero pitch)
Day 3 Email 2: '3 Ways to Wear What You Already Own' (value, tied to their profile)
Day 10 Email 3: 'Ready for Your First Fix?' (soft pitch, $20 styling-fee waiver)

Branch: opened Email 2, no click -> send lighter Email 3B (no discount, just a reminder)

Healthy

Two value-first emails before any pitch, with the pitch tied specifically to what the person already told you (their quiz answers).

Unhealthy

A pitch in Email 1, or three generic emails that ignore the quiz data entirely.

What this means

The workflow logic itself is trivial in HubSpot. What makes it work is the content sequencing, which has to be planned before you touch the builder.

So what do I do about it?

SymptomActionEffort
Open rates are fine but click-through on the pitch email is lowCheck whether the pitch actually references the person's specific quiz answers, or is generic30 min
YouYou can do this yourself, no engineering access required.

Final deliverable

A workflow map (trigger, 3 emails with send-day and one-line content brief, one branch) ready to build directly in HubSpot's workflow editor.

Sample output
WORKFLOW: New Member Welcome Series, Peloton Digital App
Trigger: Form submission = 'Free Trial Signup'

Day 0 Email 1: '5-Minute Rides to Try This Week' (value, zero pitch)
Day 4 Email 2: 'How to Read Your Output Metrics' (value, builds product fluency)
Day 9 Email 3: 'Your Trial Ends in 5 Days' (soft pitch, one-tap upgrade link)

Branch: clicked Email 2 but hasn't ridden in 3 days -> send a re-engagement nudge instead of Email 3

Success criteria

You're done when you can:

  • First two emails contain zero product pitch
  • The Day 10 pitch email references something specific the contact already told you
  • Workflow includes at least one branch based on engagement
