Build a Stage-Appropriate Tool Stack on a Lean Budget
Objective: Given a 2-person, pre-revenue pilot team, build a stack that matches its actual stage rather than the parent company's enterprise tooling, and apply the 'Contact Sales' filter to reject premature purchases.
You've joined a 2-person growth pod inside Go Digit General Insurance, the Bengaluru-headquartered insurer that listed on the NSE/BSE in 2024, piloting a new digital-first micro-insurance product run like a seed-stage startup with its own small, separate budget.
Build the stack this 2-person, pre-revenue pilot actually needs today, not the stack the parent company already runs.
Before you start
What you'll need
Free path (everything below is enough to finish)
Free, and doubles as the deliverable the pilot lead can review
Free tier handles a single one-page doc with no friction
The process
2 steps
Step 01 of 02
The lesson's Stage 1 (solo founder, under $200/mo total) and Stage 2 (seed, $1,500-$4,000/mo) templates exist because buying the wrong stage's stack either wastes cash or leaks pipeline.
The pilot has 2 marketers, under 1,000 contacts, and no revenue yet. Does it fit the Stage 1 or Stage 2 template?
Procedure
- List the required categories: website, CRM, email, analytics, outbound, automation.
- For each category, pick the cheapest tool that covers under 1,000 contacts, favoring free tiers.
- Total the monthly cost column.
- Compare the total against the Stage 1 ceiling (~$200/mo) versus the Stage 2 range ($1,500-$4,000/mo) to confirm which template actually fits.
category tool monthly cost CRM HubSpot CRM Free $0 Email Mailchimp Free $0 Analytics GA4 $0 Docs/ops Notion Free $0 TOTAL $0/mo -> fits Stage 1, not Stage 2
Healthy
Total stays near or under the Stage 1 ceiling, matching a 2-person, pre-revenue, sub-1,000-contact pilot.
Unhealthy
Total lands in Stage 3 territory (a warehouse, an ABM platform) for a team this small and this early.
What this means
A stack sized for the parent company's revenue stage, not the pilot's actual stage, wastes budget the pilot doesn't have and won't get approved for.
So what do I do about it?
| Symptom | Action | Effort |
|---|---|---|
| Proposed stack cost exceeds $200/mo for a pre-revenue, 2-person team | Cut down to free-tier tools per category and revisit paid upgrades at 1,000+ contacts | 30 min |
Step 02 of 02
The lesson's rule: if a tool has a 'Contact Sales' button, you are not the customer yet at this stage.
A teammate wants to add a six-figure ABM platform to the pilot's stack. What's the fast filter?
Procedure
- Check the vendor's pricing page for a listed price versus a 'Contact Sales' button only.
- If it's 'Contact Sales' only, log it as a Stage 3+ tool and reject the request for now.
- Document the specific revenue or headcount trigger that would justify revisiting it.
- File the decision under 'revisit at Series B' instead of buying now.
TOOL REQUEST: 6sense ABM platform Pricing page: 'Contact Sales' only, no listed price DECISION: Reject for now REVISIT WHEN: pilot reaches $5M ARR or 8+ marketers (Stage 3 threshold)
Healthy
Every rejected tool has a documented revenue/headcount trigger for when to revisit it.
Unhealthy
The pilot buys a 'Contact Sales' tool it can't yet justify, based on what a bigger team down the hall uses.
What this means
The Contact Sales rule isn't a budget rule alone, it's a stage-fit rule: those tools are built for teams with the volume and headcount to use them, which this pilot doesn't have yet.
So what do I do about it?
| Symptom | Action | Effort |
|---|---|---|
| A tool request has no listed price on its pricing page | Reject for now and log the specific trigger that would justify revisiting it | 5 min |
Final deliverable
A one-page stack plan with total monthly cost against the Stage 1 ceiling, plus a documented reject-or-approve decision for any premature tool request.

Success criteria
You're done when you can:
- Stack total is compared explicitly against the correct stage's cost ceiling
- At least one 'Contact Sales' tool request is correctly rejected with a documented revisit trigger
